Who this is for

What you receive

Scope included

  • Review of 12 months of shipment and receipt data for your top 50 SKUs by revenue
  • On-site half-day at your primary warehouse to observe pick patterns and overstock zones
  • Velocity tier assignment (A/B/C) with recommended review cadence per tier
  • Draft reorder triggers for A-class items based on your stated supplier lead times
  • Two follow-up calls during implementation of the first buying cycle changes

Process

Week 1 — Data intake. You provide shipment exports, current open PO list, and supplier lead-time notes. We schedule the warehouse visit.

Week 2 — On-site observation. We walk the pick face, mezzanine overstock, and receiving dock. Purchasing lead joins for a 90-minute working session on current pain points.

Week 3 — Analysis and draft. Velocity tiers and reorder triggers are drafted. Slow-mover list is presented with disposition options (promote, bundle, return-to-supplier where contract allows).

Week 4 — Roadmap delivery. Final document delivered with a facilitated readout. Your team decides which recommendations to adopt and in what sequence.

Preparation

Gather 12 months of outbound shipment data by SKU, your current safety-stock spreadsheet (if one exists), and a list of supplier lead times for your top 20 lines. Clean data speeds the analysis; we can work with imperfect exports but will flag gaps.
